The Diagnostic is a Framework read of your operation. You bring the window — one period, one quarter, one half-year, or one full year — and I read it against the Five Fundamentals from wherever the operation is best read: from the artifacts, or from inside your building. You receive a written diagnostic report that names the Fundamental, the upstream mechanism driving it, and your next move.

It is not consulting. It is not a plan for the next period. It is not execution support. It is a diagnostic. That is the entire point.

Offsite Or Onsite

The Diagnostic runs in two formats.

Offsite Diagnostic. Remote read against your Assessment, your P&Ls, your mix, your labor data, your schedules, and your menu. I spend the read time inside your artifacts, cross-reference your Assessment against your financials, standardize your P&L to the Restaurant Chart of Accounts and the 13-period calendar, and build your diagnosis. We meet on Zoom. You receive the written report.

Onsite Diagnostic. On-property read. I am in the building, on the stage, in the kitchen, with the cast, across shifts. One visit per period covered. I read what the operation actually produces — live, unfiltered — and I read the ground against what the numbers say and the numbers against what the ground shows. Same deliverable structure. Different read surface.

Offsite reads the operation from what the operator can bring to the artifacts. Onsite reads it from what the building is producing when nobody is arranging it for a visit.

Who The Diagnostic Is For

Before

Within 5 business days of purchase, you complete The Operator’s Assessment and send your operating artifacts. Twelve months of P&L, mix, and labor. The last 30 days of schedules. Your current menu. Any additional data the window requires.

The prework is not optional. It orients me before the read begins. Onsite engagements start with me already reading your operation against the Framework, not spending the first day getting my bearings. Offsite engagements start with me already inside the artifacts before the Zoom.

Read

Offsite. I spend the full read time inside your artifacts. Assessment cross-referenced against financials. P&L standardized to the Restaurant Chart of Accounts and the 13-period calendar. Mix analyzed. Labor read against schedules. Menu read against mix. Diagnosis built. We then meet on Zoom for the working session — I walk you through what the artifacts show, you walk me through what they do not.

Onsite. One visit per period covered, on your property. I am there for open, during shifts, at close. I read the stage as service runs. I read the kitchen as tickets fire. I read the cast as they work. I read the numbers against what I see on the ground — and I read the ground against what the numbers say. What the operation actually produces, live, unfiltered.

Onsite visits are distributed across the window at one visit per period. No drop-ins. No consulting-by-phone substitutions.

After

You receive a written diagnostic report — PDF, depth and length scaled to the tier — naming the Fundamental breaking your operation, the upstream mechanism driving it, the evidence, and the forward plan for the next window.

Offsite reports deliver within 5 business days of the Zoom. Onsite reports deliver within 10 business days of the last on-property visit. You have 14 days from delivery for clarification questions on what the report contains. Email only. Your data is destroyed 60 days after final delivery.
